Black Friday 2026 Ad Plan: A 5-Week Timeline, Discount Margin Math and Budget

Black Friday is November 27, 2026. A week-by-week ad timeline, how discounts change break-even ROAS, budget math and the 30-day lowest price rule in Turkey.

    TL;DR — Summary

    • Black Friday 2026 is Friday, November 27; Cyber Monday is November 30. Start ad preparation at least five weeks out, in late October.
    • Discounts eat margin: on a 35% contribution-margin product, a 20% discount lifts break-even ROAS from 2.86 to 4.71 and 30% to 8.75; at 40% you lose money even without ads.
    • Budget from the contribution margin at the discounted price, and launch campaigns 1-2 weeks before peak days so the learning phase ends early.
    • In Turkey, discount ads must use the lowest price of the previous 30 days as the 'price before discount'.

When Is Black Friday 2026, and When Should You Start?

Black Friday 2026 falls on Friday, November 27, and Cyber Monday on Monday, November 30. With a long discount season running through November, ad preparation should start by late October — about five weeks before peak days.

Starting early does three things: it lets you work out profitability at discounted prices, finish the ad algorithms' learning phase before the expensive days, and build enough audience for retargeting. The timeline below sequences all three.

    Week-by-Week Black Friday Ad Timeline

The timeline counts back from November 27. Each week has one main job; if a week slips, the next one gets squeezed.

    • Oct 26 – Nov 1: Goals and margin. Choose the products, calculate contribution margin and break-even ROAS at the discounted price, check stock and set a UTM standard.
    • Nov 2 – 8: Audience and creative. Open an opt-in 'early access' list for email/SMS, produce creatives (video, static, catalog) and the campaign landing page.
    • Nov 9 – 15: Test and learn. Launch Black Friday campaigns on a low budget so the learning phase finishes before peak days; use Singles' Day (11.11) as a small test.
    • Nov 16 – 22: Pre-launch. Give the list early access; build retargeting audiences from visitors and cart abandoners.
    • Nov 23 – 26: Gradual scaling. Raise budgets in steps; consider Google Ads seasonality adjustments for short peak days.
    • Nov 27 – 30: Black Friday and Cyber Monday. Decide daily, not hourly; watch marginal ROAS, stock and return risk together.
    • Dec 1 – 14: True results. Recalculate campaign ROAS after the return window and move new customers toward a second purchase.

How Much Does a Discount Eat Your Margin? (Break-Even ROAS Table)

The most expensive Black Friday mistake is applying a normal month's target ROAS to discounted prices. A discount lowers the price but not the product cost, so contribution margin shrinks much faster than the discount rate.

Example: a product sold at $120 with a $66 product cost and per-order variable costs (shipping, payment, packaging) of 10% of price. At full price, contribution margin is 35% and break-even ROAS is 2.86.

    • No discount — $120: contribution $42 (35%) → break-even ROAS 2.86
    • 20% off — $96: contribution $20.40 (21.25%) → break-even ROAS 4.71
    • 30% off — $84: contribution $9.60 (11.43%) → break-even ROAS 8.75
    • 40% off — $72: contribution −$1.20 → every sale loses money even without ads

How to Calculate a Black Friday Ad Budget

Work backward from the contribution margin at the discounted price: Max CPA = Discounted price × (Contribution margin − Target profit rate). For the 20%-off product with no profit target, max CPA is $20.40, versus $42 at full price.

Then check feasibility: Required conversion rate = Cost per click / Max CPA. At a $0.60 CPC, 1.43% conversion is enough at full price, but at 20% off you need at least 2.94%. If your conversion rate won't rise that much during the sale, shrink the discount, grow basket size (bundles, free-shipping threshold) or shift budget to higher-margin products.

The 30-Day Rule for Discount Ads in Turkey

Under a 2022 amendment to Turkey's Regulation on Commercial Advertising and Unfair Commercial Practices, discount announcements must use the lowest price applied in the 30 days before the discount as the 'price before discount'. Perishable goods such as fruit and vegetables are treated differently.

In practice, raising prices in early November to show a 'big discount' on Black Friday doesn't work and carries enforcement risk. Calculate the discount rates and strike-through prices in your creatives accordingly, and check with legal counsel when in doubt.

Set Up Measurement Before Black Friday

To see which channel actually makes money during the peak, measurement must be ready before the campaign. Build every email, SMS, influencer and social link with standard UTMs; otherwise much of the traffic shows up as 'Unassigned' in GA4.

Name Black Friday campaigns separately (e.g. utm_campaign=black-friday-2026) and report discounted and full-price products apart. When the sale ends, look at total revenue / total marketing spend (MER) alongside platform ROAS.

5 Common Black Friday Ad Mistakes

These are the most common reasons a campaign brings revenue but no profit:

    • Applying a normal month's target ROAS to discounted prices.
    • Launching on Black Friday morning, so the learning phase lands on the most expensive days.
    • Using the same discount on every product and losing money on low-margin items.
    • Showing discount rates without accounting for the lowest price of the previous 30 days.
    • Treating campaign ROAS as final before the return window closes.

    Frequently Asked Questions

    When is Black Friday 2026?

Black Friday 2026 is Friday, November 27. Cyber Monday is Monday, November 30.

When should Black Friday ads start?

Start preparing at least five weeks out; launch campaigns on a low budget 1-2 weeks before peak days so the learning phase finishes early, then scale budgets gradually in the final week.

How should I choose the discount rate?

Calculate contribution margin at the discounted price. On a 35% contribution-margin product, 20% off lifts break-even ROAS to 4.71 and 40% off loses money even without ads. Keep discounts small on low-margin products or grow basket size with bundles and shipping thresholds.

How should the pre-discount price be shown in Turkey?

Under Turkish regulation, discount announcements must use the lowest price of the 30 days before the discount as the reference price. Raising prices in early November to show a discount breaks this rule.

How big should a Black Friday budget be?

Work backward: target orders × max CPA at the discounted price. Then check that real CPA (CPC / conversion rate) stays under that limit.
